年终互评，不知道怎么写feedback

如何回答老板的 how do I improve as a leader for your and your team?
还有同事的 what should I start doing? what should I stop doing?

像这些negative feedback该如何写而不得罪人

如果是实名的: I think u r the best leader that I met when I worked in the industry, this year I really light me a lot in all areas and I think we can’t go so far without ur lead. I’ll be absolutely appreciated if you can keep this momentum for next year, and we all will hail for you if you will lead us to achieve more next year.

如果是匿名的：As a leader, u should first improve ur communication skills as I saw u r not efficient on explaining ur idea to us and other teams, also please don’t be a peanut and just rest and vest, ur rest r at the cost of our life. Finally please don’t blame us not finishing projects on time when it’s because ur estimate is nonsense.

我如果答应了给人家写feedback就不会写负面的东西。

Give positive feedback in public, and constructive feedback in private.
Performance review上出现明确的negative feedback是比较危险的。It can be used as a weapon in unexpected ways.

如果实在有constructive feedback想要share，可以在review之后schedule一个1:1。

sugar coating+就事论事。先夸两句好的 然后说negative的 “在和你做某件事的时候我觉得有些不顺畅 如果是我我会这么这么做"

say positive points in negative sections.  If you really have any concern, say it softly in a polite way.

有些老板确实喜欢手下说实话，不过么人都喜欢被人吹捧的。所以不管说啥，先吹捧一通再说。

商业互吹就完事了

我写feedback会以结论+例子的结构来写。比如说：今天买的苹果很甜。一个具体的例子是我儿子在吃了糖之后仍然告诉我说这个苹果特别甜。

我自己觉得feedback这个环节挺有帮助的，很多人都觉得negative feedback不好写。我觉得可以把你的话frame成怎么样可以让你的老板/同事更加effective，而不是frame成他哪里做的不好
